AI transformation and the insider advantage

The adoption gap

Surveys of family businesses across Asia-Pacific show a consistent pattern: founder-led firms adopt artificial intelligence at scale faster than second- and third-generation firms, next-generation leaders see the technology as transformative, and most doubt that their own business can capture it. The constraint is not access to tools. It is the trust needed to let someone change the processes on which the family's wealth depends.

Why outsiders stall

An outside consultant can design an automation. What they cannot do is defend it to the founder, carry it through the plant manager's objections, or be there in three years when it needs changing. Research on absorptive capacity explains the mechanism: an organisation absorbs new knowledge in proportion to the related knowledge it already has, and that knowledge sits in people who are part of the organisation. A transformation led from outside is absorbed slowly or not at all.

Why insiders with international experience succeed

A successor who has built an automation for the family's own overseas subsidiary, in a foreign office, under a manager who was not family, returns with two things an outsider cannot have. The credibility of having done it somewhere harder, and the enterprise knowledge to know which process to change first and which to leave alone. The cognitive component of mobility capital, the ability to hold the founder's frame and the engineer's at once, is what lets the change be made without breaking the family.

Designing the assignment to produce this

  • Choose the first station's engagement from the family's own enterprise: a real process, in a real subsidiary, with a result the family will use
  • Place the successor under a manager who is not family and whose review is written
  • Set a deliverable that is accepted on evidence: a process in production for a defined period, a model validated out of sample
  • Let the second station extend the same work into the destination subsidiary, so that the record is continuous

The mobility consequence is that the assignment is real at every step, which is what the authorities require, and the enterprise consequence is that the person who returns can do the job.
